The Challenge

The organization was running two completely independent procurement systems a legacy of acquisitions that had never been integrated. Each system had its own technology stack (including aging ColdFusion environments), its own workflows, and its own data silos. Three divisions depended on these systems, but none of them could see the full picture of procurement activity across the company.

Infrastructure costs were inflated by maintaining duplicate systems. Order processing was slower than it needed to be because staff had to work across both platforms. And the legacy technology was becoming increasingly difficult to maintain and impossible to extend.

The Approach

We led with Process as the PPTI pillar. Before touching technology, we mapped procurement workflows across all three divisions, identified where processes overlapped, and designed a unified workflow model that captured the best practices from each system while eliminating redundancy.

The technical execution involved strategic consolidation into a single cloud-based platform, decommissioning the legacy ColdFusion environments, and connecting all three divisions to a shared procurement infrastructure. Migration was sequenced by division to manage risk and allow for learning between phases.

The Results

Infrastructure costs dropped 30% through the elimination of duplicate systems and legacy maintenance overhead. Order processing became 60% faster as staff worked from a single, streamlined platform instead of juggling two systems. All three divisions now operate from one platform with shared visibility into procurement data, enabling better decision-making and volume-based vendor negotiations that weren't possible when data was siloed.
